Should You Start a Bubble Tea Café in 2026?
An honest reality check and setup guide: what it costs, what you keep, what Shark Tank India taught founders in this space, and a 90-day plan to test it.
The 30-second verdict
Yes, as a café or kiosk business. Boba Bhai pitched bubble tea on Shark Tank India Season 4 and got a deal. Bubble tea is popular with young people in cities, and each cup sells at a good margin, but rent, staff and imported tapioca pearls make costs add up.
Initial capital
₹3–8 lakh for a kiosk or cart
Scaled: ₹15–40 lakh for a small café-style outlet, or several kiosks

Market reality 2026: why now, or why not now?
Tailwinds
- Young buyers in cities eat out and order in more often, and try new food trends quickly.
- One hero item, such as bubble tea, rolls, momos or coconut drinks, keeps the menu, training and wastage simple.
- UPI makes small, fast transactions easy, and delivery apps reach buyers beyond your street.
- Kiosks in malls, colleges, offices and metro stations can be rented for short terms.
Headwinds and traps
- Rent in busy locations is high, and a poor location can sink the business.
- Food trends fade; a hot item this year can be ordinary next year.
- Staff turnover is high, and taste suffers when trained people leave.
- Delivery-app commissions and discounts eat into margins.
What changed in 2026
Food trends reach tier-2 cities within months of taking off in metros, so a single-item outlet can do well if it's early to its town. In 2026, the outlets that last keep the menu short, choose locations with steady footfall, and build regular customers instead of relying on the trend.
Young buyers in cities love bubble tea, and outlets near colleges and malls do well. It is a café business more than a packaged drink, so location and speed of service matter. Delivery apps add sales but take commission.
Real setup costs and unit economics
Estimated for a kiosk or small counter in a busy location in a metro or large city, 2026 prices.
| Line item | Cost range | What it covers |
|---|---|---|
| Equipment | ₹1,00,000 – ₹3,00,000 | Blenders, chillers, cooking equipment, counters |
| Fit-out and branding | ₹50,000 – ₹2,00,000 | Kiosk structure, signage, menu boards, lighting |
| Rent deposit | ₹50,000 – ₹3,00,000 | Security deposit and first month's rent |
| Opening stock | ₹20,000 – ₹60,000 | Ingredients, cups, packaging |
| Licences | ₹5,000 – ₹30,000 | FSSAI registration, trade licence, fire safety where needed |
| Franchise fee (if you join a brand) | ₹0 – ₹5,00,000 | Brand, recipes, training, supply |
Unit margin breakdown
For a ₹180 drink or snack sold at the counter:
| Ingredients and packaging | ₹45–65 |
| Staff, per item at 150 items a day | ₹15–25 |
| Rent, per item at 150 items a day | ₹20–40 |
| Power, gas and wastage | ₹8–15 |
| What you keep | ₹40–70 per item at the counter; about half that on delivery apps |
Everything depends on daily volume. At 150 items a day a kiosk usually makes money; at 60 it usually doesn't, because rent and staff stay the same.

The Department of Financial Services records the scheme as operational until 31 March 2025; do not treat it as open.
Scheme limits change. Confirm current terms on the official portal or with your bank before applying.
The hard truths: why most attempts fail in year one
Location is everything
Two kiosks with the same menu can have completely different sales depending on the street. Count footfall before you sign, and avoid long lock-in leases.
Trends fade
Many food trends peak within a couple of years. Keep costs low and add a second hero item before the first one slows.
Staff decide the taste
When a trained cook or barista leaves, quality drops. Use written recipes, measured portions and train two people for every role.
Delivery apps are expensive
Commissions and discounts can halve your margin on delivery orders. Use apps for reach, but build counter sales and regulars.
The 90-day execution blueprint
The aim is 150 items a day at one location, with regular customers making up a good share of sales.
Days 1–15
Test the product
- Perfect 3–5 menu items and cost each one.
- Run tastings with 50 people in your target age group.
- Shortlist 3 locations and count footfall at different times.
Days 16–45
Pop-up
- Get FSSAI registration and a trade licence.
- Run a cart, pop-up or weekend stall at your best location.
- Track sales by hour and by item.
Days 46–75
Open
- Sign a short lease for a kiosk at the location with proven sales.
- List on one delivery app.
- Start a loyalty card or WhatsApp group for regulars.
Days 76–90
Review the numbers
- Check daily sales, margin per item and wastage.
- Drop slow items and push best-sellers.
- Decide whether to open a second outlet.
